A fractional Chief AI Officer and AI department that works as part of your team
Your company has already taken its first steps with Generative AI. The challenge now is not getting started but keeping up the pace month after month, without building an in-house department or hiring a full-time Chief AI Officer and technical staff who are hard to find.
That is what our fractional AI Department is for: a fractional Chief AI Officer (CAIO), external but integrated into your team, with hands-on support every month to implement Generative AI.
- +1,500 humans impacted
- 8.5/10 average satisfaction
A month with your fractional AI Department
- Ongoing mentoring for your executives and teams
- Generative AI news filtered for your business
- In-house training to bring more humans on board
- Specific workshops by process or department
- Review of the use cases already in place
Offices in Madrid and Barcelona, with on-site work on request. Remote across Spain.
Training was the first step. Keeping up the pace is the hard part
Most companies that adopt Generative AI do not fail at the start. They fail three months in, when day-to-day work takes over again and nobody sustains the change.
Habits fade
After a Bootcamp or a training course, without reinforcement the use cases are dropped and the savings achieved erode week by week.
New releases do not wait
Every month brings new Generative AI models and tools. Someone has to filter what matters for your company and what is just noise.
Hiring a CAIO is expensive and slow
An AI director (CAIO) or an in-house Generative AI specialist is hard to find in Spain. Recruiting one takes months and turns flexible progress into a fixed senior salary.
Questions go unanswered
Your humans come up with specific questions every week. With nobody to ask, every unanswered question is a lost use case.
A Generative AI team integrated into your company
One or more SAPINN consultants work as part of your team. They know your processes, your tools and your humans, and they work within your real context. In practice, your company gains a fractional CAIO, a part-time AI director, without adding to your payroll.
What it is
- A fractional AI Department integrated into your team, for a monthly fee
- The role of a CAIO or AI director, on a fractional, external basis
- Implementation support based on learning by doing: your humans do the work, they do not just listen
- Expert judgement to prioritise use cases with a real return
- Compliance with the EU AI Act and the GDPR built in from the design stage
What it is not
- It is not an online course your humans give up on in the second week
- It is not a ticketing helpdesk that takes 48 hours to reply
- It is not an agency that bills by the hour and vanishes once it has delivered
- It is not a report full of recommendations that gathers dust in a drawer
What your fractional AI Department includes each month
Five strands of ongoing work. How much time goes into each depends on where your company is, not on a fixed syllabus.
Ongoing mentoring
Sessions with your executives and teams to answer real work questions and decide the next steps with sound judgement.
Curated news
We tell you which Generative AI models and tools matter for your business and which ones you can ignore without missing anything.
In-house training
To bring new teams on board or raise the level of those already using Generative AI, with examples from your own company.
Targeted workshops
Hands-on sessions on a specific process or department, using our format of 15 minutes machine, 15 human-machine and 15 human.
Use case review
We measure the use cases already in place, fix the ones that drift and extend the ones that work, so the savings are not lost.
The starting point
If you do not yet know where your company stands, the AI Readiness Assessment sets the priorities for the first month.
Fractional AI Department, in-house hire or agency
Three ways to sustain Generative AI in your company. We compare what you can expect from each, without inflated figures.
| Fractional AI Department | Hiring in-house | Generic agency | |
|---|---|---|---|
| Start-up time | Immediate, no recruitment process | Months of searching in a scarce market | Depending on project availability |
| Expertise | Multidisciplinary Generative AI team | One person covering everything | Technical specialists with no knowledge of your business |
| Knowledge of your company | Works inside your team and your context | Acquired over time | Limited to the contracted project |
| Training for your humans | Included every month, learning by doing | Depends on that person's workload | Not usually included |
| EU AI Act and GDPR | Built into the support | Depends on who you hire | Quoted separately, if offered |
| Cost model | Monthly fee, no fixed structure | Fixed annual cost from day one | Budget per project or per hour |

The KPIs we set with you to measure impact
In the fractional AI Department we do not measure activity, we measure results. At the start we agree with you on the indicators that matter for your business, and we review them every month.
Hours saved
How much time your humans win back on manual tasks thanks to Generative AI.
Use cases implemented
How many Generative AI use cases go from idea to up and running in your company.
% adoption
What percentage of your humans use Generative AI regularly in their day-to-day work.
And these are the figures for the SAPINN methodology and the service. When we have success stories we can publish, with names and figures, they will be here.
Situations we support
Three common starting points among the companies that hire the fractional AI Department, described without client names.
After the Bootcamp
A medium-sized company finishes the Generative AI Bootcamp with new habits and wants to keep them when day-to-day pressure builds up again.
Too many priorities at once
An operations team spots new processes to automate every month and needs expert judgement to decide which ones to tackle and in what order.
Up to date without a technical team
A leadership team wants to keep up with Generative AI and comply with the EU AI Act without spending hours sifting through news or hiring a technical specialist.
Who the fractional AI Department is for
It is for your company if
- You have already been through the Assessment or the Bootcamp and want to keep up the pace
- Your humans already use Generative AI and you want the savings to grow rather than erode

- You want ongoing Generative AI leadership, whatever the size of your company
It is not what you are looking for if
- You need one-off training. Start with the Generative AI Workshop
- You want one specific build. Look at Automation (in Spanish) or AI Agents
- Your team has not started with Generative AI yet. The AI Readiness Assessment is the first step
If your company is not at this stage yet

Frequently asked questions about the fractional AI Department
What is a fractional AI Department?
A fractional AI Department, also called an external Generative AI team, is a monthly support service in which one or more SAPINN consultants work as part of your team to implement Generative AI. It includes ongoing mentoring, curated news, in-house training, targeted workshops and a review of use cases, without you having to hire technical staff.
What is the difference between a fractional AI Department and hiring an in-house AI specialist?
The fractional AI Department starts straight away, brings several specialists with complementary skills and is paid as a monthly fee. Hiring an in-house AI specialist in Spain means months of recruitment, a fixed annual cost and relying on one person for everything, from training to regulatory compliance.
Is it the same as a fractional CAIO or AI director?
In practice it fulfils the role of a CAIO (Chief AI Officer, or AI director) on an external, fractional basis. Your company gets the strategic Generative AI leadership that an in-house CAIO would provide, but as a monthly service, with a team behind it and without the cost of a senior leadership hire. It is what many companies know as a fractional CAIO.
What does the support include each month?
Each month includes ongoing mentoring for executives and teams, a curated selection of the Generative AI news that matters for your business, in-house training, targeted workshops by process or department, and a review of the use cases already in place so the savings are not lost.
Do we need to have done the Assessment or the Bootcamp first?
It is not compulsory, although it is the usual route. Most companies come to the fractional AI Department after the AI Readiness Assessment or the Generative AI Bootcamp. If your company is starting from scratch, the Assessment is the recommended entry point.
Do you work remotely or on site?
Both. We have offices in Madrid and Barcelona, with on-site support on demand, and we work remotely with companies all over Spain. The format is set according to your needs, and the two can be combined without losing continuity.
Does it help us comply with the EU AI Act?
Yes. Compliance with the EU AI Act and the GDPR is built into the support. We classify your uses by risk level, define human oversight and control what data your humans share with Generative AI tools.
How does it adapt to the size of our company?
We work with companies of any size, and the intensity is adjusted to each case. A small company may need one mentoring session a month; a larger one, in-house training and workshops by department.
